The best fund may not win: why distribution is becoming the business of asset management

Here is a bold, and perhaps divisive, view: over the next decade, the best fund may not win.

That is not because investment performance has stopped mattering. It still matters enormously. But performance alone is no longer enough. In an industry shaped by fee pressure, changing client expectations, platform consolidation, private markets growth and technological disruption, the future of asset management will increasingly be defined by partnership, customisation and proximity to the client decision.

The winners will be the firms that can deliver the right capability, in the right wrapper, with the right story, to the right buyer, at the right moment. Distribution is no longer downstream from investment management. Distribution is becoming the business itself.

For many asset managers, this requires a fundamental shift in mindset. The traditional model was relatively simple: build a strong investment team, establish a credible track record, support it with sales and marketing, and take the product to market. That worked when demand was easier to identify, product shelves were less crowded, and the line between manufacturing and distribution felt clear.

But the landscape has changed dramatically. A decade ago, the industry was operating in a very different world. Interest rates were anaemic, and in some markets negative. Clients searched for diversified growth funds, absolute return strategies and multi-asset solutions that could deliver a few percentage points above cash. The sales playbook was familiar: a strong investment proposition, a clear performance story and a well-resourced distribution engine.

Today, that playbook is no longer sufficient. Clients are asking harder questions. They want better data, greater transparency, more integration and clearer evidence of value. Higher-fee opportunities have shifted increasingly towards private markets, while traditional public market strategies face relentless margin pressure. Growth is uneven across regions, asset classes, client types and channels. Demand is still there, but it is forming in more specific places, among more specific buyers, and through more specific routes to market.

This means asset managers can no longer think in broad categories. They must understand where demand is emerging, which clients are driving it, which channels influence those decisions, and what form of solution is most likely to be adopted. Relevance has become a strategic advantage.

One clear example is the rise of the investment wrapper as a strategic decision. For years, wrappers such as mutual funds, ETFs, separately managed accounts and institutional mandates were treated as operational plumbing: different pipes delivering essentially the same water. That view is outdated.

The wrapper increasingly shapes the client decision itself. It affects how advisers allocate, how platforms select products, how portfolios are built, how costs are assessed and how clients experience an investment solution. The growth of active ETFs is not simply a product trend. It reflects a deeper shift in buying behaviour. Clients want solutions that are scalable, transparent, liquid, accessible and cost-effective. The same investment idea may succeed or fail depending on how it is packaged and where it is made available.

That has profound implications. Product design, wrapper selection, platform access, data, marketing, sales and client experience can no longer operate as separate disciplines. They must be connected from the outset. A great investment capability that is poorly packaged or unavailable in the right channel may never reach its natural buyer.

Scale will still matter. Large asset managers benefit from operating leverage, investment capacity, brand recognition and distribution reach. But scale alone is no longer a strategy. Scale without clarity can quickly become bureaucracy. More products, more meetings and more marketing activity do not necessarily create more growth.

The firms most likely to succeed will combine scale with client focus. They will use better data, technology and client insight to decide where to compete, which capabilities to prioritise, which buyers to serve and how to deliver solutions in ways that fit real client behaviour. The future is not about doing more. It is about being more precise with a wide range of capabilities.

Artificial intelligence will accelerate this shift. AI will not replace relationship management. Instead, it will expose the difference between genuine relationship management and “relationship theatre”: activity without insight, meetings without relevance, content without context and coverage models based on history rather than future opportunity.

True relationship management is measured by whether interactions are useful, timely and informed. It requires understanding a client’s portfolio, priorities, constraints, behaviour and decision-making cycle. AI can help cut through the noise and bring the right human expertise into the conversation at the moment it matters most.

This is why distribution can no longer be treated as a sales function alone. It is a CEO issue, a board issue and a whole-firm issue. The question is no longer: “How do we sell what we manufacture?” It is: “How do we organise the entire firm around the client decision?”

In the decade ahead, the best fund may not win, but the best client-aligned firms will.
